Build a Team, Not an Operation: Rethinking EOR Hiring in India

In short: Great companies are built by teams, and a hire in India is as much a part of that team as a hire in Austin, Toronto or Sydney. StratEdge Global is an Employer of Record (EOR) for US, Canadian and Australian startups hiring in India, built on that belief. From $349 per employee per month, every hire gets Day-1 health insurance, learning credits, full statutory compliance and EmpleYor, our in-house people platform. No annual lock-in, no salary markup, no hidden FX margin.

Great companies are built by teams

Ask any founder what their moat is, and the honest answer is rarely the product. Features get copied in a quarter. Pricing gets matched. Channels get crowded.

What doesn’t get copied is a group of people who trust each other, carry the same context and care about the same customer. That is what compounds. Products are what a company ships; the team is what the company is.

Every great company I’ve worked with or studied made the same choice early: it treated hiring as building a team, not filling seats.

The quiet split in how startups hire across borders

Yet something shifts the moment a hire crosses a border.

The local hire gets an onboarding plan, a laptop on Day 1, a seat at all-hands and a manager who notices good work. The international hire gets a contract, a payroll portal and a monthly invoice line.

Listen to the language: “offshore resources”, “capacity”, “cost savings”. That is the vocabulary of an operation, a machine built to complete tasks at the lowest unit cost. It is not the vocabulary of a team.

Operations optimise for cost per output. Teams optimise for ownership. You can outsource an operation. You cannot outsource ownership.

    Why startups feel this most

At seed or Series A, your fifth engineer is 20% of your engineering team. They shape the codebase, the culture and how the next ten people are hired. If that person feels like a contractor, a fifth of your team is working without a sense of ownership.

The cost shows up later and quietly: weaker context, slower decisions, and an exit that takes months of knowledge with it. A cheap hire who leaves in a year is the most expensive hire you’ll make.

What I learned being the remote hire

I’ve been on the other side of this. I built and led the India team for a US tax-tech startup, growing it from 5 to 22 people, while I was myself employed through an EOR.

Payroll always worked. What was missing was everything that makes someone feel they belong: a manager who could see the work as easily as a colleague’s down the hall, recognition that crossed time zones, and the sense that the company invested in you, not just paid you.

That experience is why we started StratEdge, with one belief: global hiring should feel like a local hire.

Three tests for a team-first EOR

If your India hires are part of your team, your EOR should pass three tests:

    1. Do they feel employed by you from Day 1? Health insurance, equipment, a proper contract and a growth path, not just a payslip.
    2. Can your managers see and recognise their work? Real visibility into timesheets, leave and progress, the way they would for a local hire.
    3. Is the cost honest? A clear fee, no surprise add-ons and no margin hidden in the exchange rate, so you never cut corners on the person to protect the budget.

Most EOR models pass one or two of these. Here is how they compare.

The three ways to run an India EOR

    1. Low-cost India specialists ($99–$399/month). Lean payroll and compliance at the lowest headline fee. Pricing is often tiered by salary, and benefits, equipment and learning can sit outside the base fee. A good fit if you already have insurance and IT set up in India.
    2. Global multi-country platforms ($459–$749/month). Deel, Remote, Multiplier and similar. Coverage across 90 to 150+ countries, with India as one market among many. Strong if you’re hiring in ten countries at once. Health cover, equipment and extra modules are frequently priced on top, and currency conversion can carry its own margin.
    3. Corridor-focused, team-first ($349–$749/month). This is StratEdge. One corridor, US, Canada and Australia into India, served deeply. The fee covers the employee experience, not just the paperwork.

Visibility, not a dashboard of invoices

Most EOR platforms are built for the employer’s admin: contracts, compliance documents, invoices. Useful, but your engineering manager never logs in.

EmpleYor is built and run in-house by StratEdge, around the people doing the work:

    • Real-time timesheets. Hours and project allocation, visible the moment they’re logged.
    • Leave and attendance. The same view of your India hire’s leave you’d have for a local employee.
    • Onboarding status. Stage-by-stage tracking from offer to Day 1. No “has my hire started yet?” emails.
    • Transparent billing. Salary, statutory costs and our fee, shown separately. We never mark up salaries.
    • Recognition, performance and learning. Peer recognition, structured reviews and a skills profile, so your India team sits inside the same culture loop as everyone else.

This matters most across time zones. Sydney shares most of India’s working day; Toronto and San Francisco barely overlap. When the overlap is thin, visibility is what keeps a remote hire feeling seen.

No candidate yet? Our recruitment team can source one, then employ them under the same contract.

    Which model fits you?

    • Choose a low-cost specialist if you’re hiring contractors, or already have insurance and IT logistics in India.
    • Choose a global platform if you’re hiring across many countries at once and breadth matters more than depth.
    • Choose StratEdge if India is where your team is growing, and you want those hires to feel like colleagues, not contractors.

The team you build is the company you become

Your India hires will write your code, talk to your customers and train your next hires. Treat them as an operation and you’ll get an operation. Treat them as a team, and they’ll help build the company.

    Frequently asked questions

What is an Employer of Record in India?

An Employer of Record is a company that legally employs a worker in India on your behalf. It runs payroll, tax, Provident Fund, ESIC, gratuity and employment contracts, while you direct the person’s day-to-day work. It lets you hire in India without setting up an Indian entity.

Can a US, Canadian or Australian company hire in India without an entity?

Yes. Through an EOR, a company in the US, Canada or Australia can hire a full-time employee in India within days, with no Indian subsidiary. The EOR is the legal employer; the employee works for you.

How much does an EOR cost in India in 2026?

EOR fees for India range from about $99 to $749 per employee per month, on top of salary and statutory costs. Low-cost India specialists start around $99–$399. Global platforms such as Deel and Remote list $599–$699. StratEdge starts at $349, with Day-1 health insurance, learning credits and its EmpleYor platform included.

What does StratEdge’s $349 plan include?

The Embark plan includes payroll, a compliant Indian employment contract, group health insurance for the employee from Day 1, full statutory compliance (PF, ESIC, gratuity), learning credits for online courses, cybersecurity training, laptop provisioning support, a dedicated Experience Manager and EmpleYor access. A company-provided laptop is included from the $549 Enhanced plan.

What hidden fees should I look for in an EOR?

The most common are benefits priced as add-ons, one-time equipment or logistics fees, higher rates for monthly billing, and a margin built into the currency exchange rate on payroll invoices. Ask every provider what is in the base fee and how they convert currency.

Does StratEdge charge FX fees or mark up salaries?

No. Clients are invoiced in USD with no margin hidden in the exchange rate, and StratEdge never marks up the employee’s salary. Billing in EmpleYor shows salary, statutory costs and the StratEdge fee separately.

Who do I sign the contract with?

Most clients contract with StratEdge Global LLC, our US company registered in Wyoming. Companies that prefer can contract directly with our Indian entity instead. Either way, you’re invoiced in USD, with no margin hidden in the exchange rate, and employment in India is delivered by our Indian entity.

How is StratEdge different from Deel or Remote?

Deel and Remote cover 90–150+ countries; StratEdge focuses on one corridor, companies in the US, Canada and Australia hiring in India. That focus means a lower starting fee ($349 vs $599+), health insurance and learning credits in every plan, a named Experience Manager, and EmpleYor, where hiring managers see timesheets, leave and onboarding in real time.

How fast can StratEdge onboard an employee in India?

StratEdge commits to a 48-hour onboarding SLA, from signed agreement to the employee’s first day.

Is there a minimum contract or annual lock-in?

No. StratEdge plans are month-to-month, and you can mix or change tiers across your team at any time.

Can StratEdge help find a candidate as well?

Yes. If you don’t have a candidate yet, StratEdge’s recruitment team sources one, then employs them under the same EOR contract.
